💡 The Challenge
Sigma Alimentos, together with Walmart Mexico, faced significant losses from products nearing expiration—especially in categories like yogurts and innovative launches.
They also struggled with overstock, limited control over central and local orders, and restricted lot traceability in each store.
Given the scale of Walmart’s operations, the opportunity for impact was enormous.
🚀 The Kigüi Solution
The Kigüi App for in-store teams and the central dashboard were implemented:
- Store teams received automated tasks to check critical products and register expiration dates.
- Kigüi generated insights about at-risk products, allowing for real-time decisions to optimize replenishment.
- Promotional dynamics were added: combos and tasting events to prevent waste of near-expiry products, as well as moving products to “hot zones” before launching a promotion.
- Every action was documented with photo evidence and centralized reports for management.
📊 Results Achieved
- 30% reduction in waste in just three months.
- Greater control and traceability of critical products in every store.
- Promoters gained more time for high-value tasks: less time searching for products, more time on preventive actions.
- Project expansion in 2025: the program is being rolled out to an entire Mexican state due to its strong results.
🔄 Before / After Kigüi
Before Kigüi | After Kigüi | |
---|---|---|
Control | Manual and reactive | Digital, automated, and traceable |
Inventory | Frequent overstock, slow rotation | Better rotation and less waste |
Actions | Lack of preventive promotions | Combos, tastings, and “hot zone” moves |
Promoters | Time spent on manual searches | More time for value-adding tasks |
Visibility | Limited traceability, no unified data | Centralized dashboard and reports |
🗣️ What the Team Says
“With Kigüi, we achieved a radical change in controlling critical products. Now we act before we lose merchandise, and our promoter team can focus on adding value in store—not just searching for products close to expiry. The reports let us make smarter decisions to reduce waste and improve operations.”
